Marketing problem solving: find the stage that leaks, then fix one thing

A six step method that starts with a number, locates the broken stage of the customer journey and ranks causes by cost to check.

Marketing problem solving is a fixed sequence: state the problem as a number, find the stage of the customer journey where it breaks, list the causes, test the cheapest cause first, change one thing, and measure again. Most marketing problems are not "we need more marketing". They are a specific leak, such as visitors who never enquire or enquiries that never become sales. Find the leak and the fix is usually small.

This page gives the sequence, a map from symptom to likely cause, and a worked example, so you can use it on the next problem you face rather than guessing at tactics.

Step one: write the problem as a number

"Sales are down" is a feeling. "Quote requests fell from 40 a month to 25 over the last two months" is a problem. Write yours in this form:

  • What measure moved?
  • From what to what?
  • Over what period?
  • For which product, customer type or location?

The last question does most of the work. A drop across everything points to something broad, such as the site, a tracking change or the market. A drop in one segment points to something specific, such as a competitor, a price or a single page.

Step two: find the stage that is broken

Every customer goes through the same stages, whether they buy a coffee machine or a consulting contract. Count the people at each stage and compare it with last quarter.

StageWhat to countIf the number is weak
AwareVisits, impressions, searches for your nameNot enough people know you exist
InterestedTime on key pages, return visits, email sign upsThe message does not match what they came for
EnquireForms, calls, chats, quote requestsThe offer or the next step is unclear
BuyOrders, signed contracts, conversion ratePrice, trust, process or follow up
ReturnRepeat orders, renewals, referralsThe product or service did not deliver

Fix the earliest broken stage first. Sending more people into an unclear enquiry page only increases the number who leave.

Step three: list the causes, then rank them by cost to check

For the broken stage, write every plausible cause. Then sort them by how cheaply you can check each one. A tracking error takes ten minutes to rule out. A new product takes months. Always check in the order of cost.

A typical list for "visitors but no enquiries":

  1. The form is broken on some phones. (Check by submitting it yourself on three devices.)
  2. The page does not say what happens after the form. (Read it as a stranger.)
  3. The wrong visitors are arriving. (Look at the search terms and ad targeting.)
  4. The price or proof is missing. (Compare with the two nearest competitors.)
  5. The offer itself is weak. (Ask five lost leads.)

Step four: ask the customer, not the team

Your team knows the product too well to see the problem. Five conversations with people who nearly bought, and did not, are worth more than a week in the dashboard. Ask three questions:

  • What were you trying to do when you found us?
  • What nearly stopped you?
  • What did you choose in the end, and why?

Write down the exact words they use. Those words belong in your headlines.

Step five: change one thing and measure it

Pick the most likely cause with the lowest cost, change only that, and set a date to review it. If you change the headline, the price and the form on one day, you will not know which one worked. Decide in advance what number would make you keep the change and what number would make you undo it. Run the test long enough to include a full business cycle, such as two full weeks for a business with weekly patterns.

Common marketing problems and where to look first

SymptomFirst place to look
Traffic dropped suddenlyTracking, then a site change, then a search update. See why did my traffic drop
Site does not appear in GoogleIndexing and crawl access. See why your website is not showing up on Google
Traffic is steady, leads are downThe enquiry page and the form
Leads are steady, sales are downFollow up speed, price, the sales script
Customers buy onceOnboarding, delivery, and what happens in the first 30 days
A new competitor takes your customersPositioning. Ask what they say that you do not

If the problem is in the traffic channel itself, the channel by channel method is in how to improve site traffic.

A worked example

A fictional training company sells a four week course. Enrolments fell from 30 to 18 a month over eight weeks.

  1. Number. Enrolments for the evening course only; the weekend course held steady.
  2. Stage. Visits to the course page were unchanged. Enquiries had halved. The break was at the enquire stage.
  3. Causes. The form, the start date, the price, a competitor.
  4. Check in order of cost. The form worked. The start date listed on the page had passed three weeks earlier, and no new date was shown.
  5. Change. The next three start dates went on the page, with a note on seats left.
  6. Measure. Enquiries returned to the earlier level within two weeks.

The fix cost an hour. The method found it because it began with a number and a stage rather than a new campaign.

Questions about marketing problem solving

Which framework should I use?

The one you will actually follow. A funnel of aware, interested, enquire, buy and return is enough for most problems. Add a framework such as SWOT when the problem is strategic rather than a leak.

How do I choose between two possible causes?

Check the cheaper one first. If both cost the same, check the one that would affect the most customers.

How long should I wait before judging a change?

Wait for a full cycle of your business, and for enough events to compare. Judging on three enquiries is judging noise.

Should I change the marketing or the product?

If customers who arrive say the same thing about what is missing, change the product. If they never get as far as asking, change the marketing.

What if everything looks fine and sales are still down?

Look outside the funnel: demand in the market, a price change by a rival, a stock problem, or a recent change to how reports count results.

What an assistant says when a buyer meets your problem

One cause of a weak enquiry stage now sits outside your site. Buyers describe their problem to an assistant first, receive two or three names, and arrive at your page already holding an opinion. If the assistant describes you wrongly, or leaves you out, your funnel loses people before the awareness stage even counts them. Ask the assistant your customers' version of the question and write down what it says. AI Knows Us (aiknowsus.com) repeats that test across ChatGPT, Gemini, Perplexity and Claude, so the awareness stage includes the answers your buyers hear.
