Best data driven digital marketing agency: six tests that separate a data driven claim from a dashboard

Every agency says it is data driven and most mean it owns a reporting tool. Here are six questions that find out whether anyone is actually deciding with the data, and the one dataset none of them currently holds.

"Data driven" is a claim about how decisions get made, not about how results get displayed. An agency is data driven when a number it did not like changed what it did next, and it can show you that happening. Six questions find out, and all six can be asked in one call. Five of them are about the past, because a claim about analysis is only testable against work already done.

The six tests

AskWhat a data driven answer sounds likeWhat a dashboard answer sounds like
Show me a decision you changed because of a numberA named campaign, the number, the date, what changed and what happened afterA description of their reporting suite
What is your source of truth when the platform and the analytics disagree? One named system, with the rule for reconciling the othersBoth, depending on the report
How do you decide a test is finished?A pre stated sample or duration, decided before the test ranWhen the difference looks clear
What did you get wrong last quarter?A specific thing, with what it cost and what changedNothing comes to mind
Which metric do you refuse to report?A named vanity metric and the reasonWhatever the client asks for
Who owns the data on the day we leave? You do, in your own accounts, exportableA conversation about their platform

Test four is the strongest of the six and the least used. An agency that genuinely reads its own data has a list of things it believed in January and stopped believing in March, and it can tell you what the change cost. An agency that cannot name one has either never looked or never changed.

The structural question underneath all six

Most arguments about marketing data are arguments about attribution, and attribution is a modelling choice rather than a fact. Platform reported conversions, last click analytics and a modelled view will produce three different numbers for the same week, all of them correctly calculated. The data driven agency is the one that picked one as the source of truth in advance, wrote down the rule for the others, and reports the same way in a bad month.

Ask which one, and ask what the rule is when they disagree by more than some stated margin. The answer takes thirty seconds and tells you most of what this page is about.

For a method you can hold a supplier to rather than a tool they can sell you, see marketing analytics and attribution. For building the comparison set the analysis runs on, our competitor analysis template lays out the four tabs and twenty columns.

The dataset none of them holds

Every data driven agency can show you search positions, paid performance, site behaviour and some attribution view of revenue. There is one dataset about your business that none of them currently collects, and it sits at the exact moment a buyer decides: what the five assistants say when somebody asks who to buy from in your category.

It is measurable and it is not in any of their tools. The method is a fixed set of buyer questions written in a buyer words with your own company name absent from every prompt, repeated runs because the same question returns different companies on different days, both the names in the answer and the sources cited recorded separately, and a date on every reading so the next one is a comparison.

The reason to keep naming and citation apart is that they fail for different reasons, and in our corpus the gap can be enormous: one firm was cited as a source in 65 readings and named in the answer text twice. Adding or averaging those two numbers would describe a company that does not exist.

We sell that measurement. We do not buy media, build dashboards or run campaigns, and on every row of the table above a good data driven agency is ahead of us. What we add is the one column they cannot fill.

Questions about data driven marketing agencies

Is data driven just a marketing phrase?

It is a real distinction with a weak signal. The six tests above separate the firms that decide with data from the firms that display it, and they take one call.

Do I need a data warehouse?

Not to start. You need one source of truth, one definition per metric, and the accounts in your own name. A warehouse becomes worth it when you have more than a handful of systems that disagree.

How much of a marketing budget should go on measurement?

Enough to answer the questions you will actually act on. Measurement that nobody reads is a cost; measurement that changes next month spend pays for itself immediately. Start with one decision you want to make better.

What is the most common reporting fault?

Reporting platform conversions and analytics conversions side by side as though they measure the same event. They count differently by design, and a report that does not say which is the source of truth has outsourced the judgement to the reader.

Should the agency that runs the campaigns also report on them?

It is efficient, and the fix is not an extra supplier, it is a definition. Agree the metric, the source of truth and the report format in writing before the first month, so the numbers do not get negotiated afterwards.
