Best national advertising agency, and the three things that change when a regional brand goes national

National is not a bigger version of regional. The media changes, the legal clearance changes, and the measurement stops working, and only the third one usually surprises anybody.

A national advertising agency is not a regional agency with more people. The reason to change suppliers when you go national is that three specific things change at once, and a shop that has only run regional work will handle the first two and get caught by the third. The media buying becomes a different trade, every claim has to clear for a national audience, and your existing measurement, which worked because your spend and your sales sat in the same few markets, stops being able to tell you anything.

This page covers what actually changes, how to tell whether you need a national shop at all, the criterion to rank candidates on, and the questions that sort a shortlist. If the question you are really asking is how an agency fee is constructed, that is answered in full in how the fee is built and the clauses that decide.

The three changes, in the order they bite

What changesRegionallyNationallyWhat it means for your supplier
Media buyingSpot buys, local broadcast and cable, local digital, bought market by marketNetwork and national cable, streaming at scale, upfront commitments, national digital with frequency management across marketsNeeds a buying desk with real volume, or an independent with a named buying partner. Ask which, and get it in writing
Clearance and claimsA claim that holds in your markets, checked informallyEvery claim clearable for a national audience, network clearance for broadcast, substantiation on file, and competitor challenge risk that scales with reachNeeds somebody whose job is clearance. A creative shop without that function will find out the expensive way
MeasurementSpend and sales in the same markets, so a lift is visible without much workSpend everywhere and sales everywhere, so there is no clean comparison left anywhereNeeds a designed test, usually a geographic holdout, built in before launch rather than reconstructed after it

The third row is the one that catches brands. Regional measurement works almost by accident, because there is always a market you are not spending in. Go national and that accident disappears, and unless somebody deliberately holds markets back, you will spend a year unable to say whether any of it worked. Deciding that before launch costs a few percent of reach and is the difference between a renewable budget and an unprovable one.

Do you actually need a national agency

Three honest tests, and if you fail any of them the answer is usually no, not yet:

  • Can you fulfil nationally today? Distribution, delivery, service coverage, support hours across time zones. National advertising into a regional operation generates complaints rather than customers.
  • Is your spend above the level where national media is efficient? Below it you pay national rates for regional delivery, and a market by market approach buys more attention per dollar.
  • Is your product the same everywhere? If the offer, the price or the regulations differ by state, you may need a national brand platform executed market by market rather than a national campaign, which is a different supplier brief.

A brand that passes the first and third but not the second is usually better served by rolling market expansion with its existing agency, and by spending the difference on the measurement design.

The criterion to rank candidates on, applied to everybody including us

The criterion a buyer can check is: will the agency commit, before contract, to a geographic holdout design and tell you what it costs in forgone reach? Not a promise about results. A test design with a price attached. It is checkable because the number is specific, and it separates shops that have proven a national campaign from shops that have run one. An agency that says a holdout is unnecessary because the platform data will show it has told you how the renewal conversation will go.

Ranked on that criterion, the three kinds of candidate sort out like this. Holding group agencies usually rank first, because the measurement science function exists in the building, and the thing to settle with them is whether any media is bought for the group's own account and resold to you, covered in the transparency terms to buy first. Large independents rank second and often win on attention and on fee transparency, and the question to ask is who buys their media. Your incumbent regional agency plus a specialist buying partner ranks third and is frequently the right first step, because it keeps the people who know your business and rents the capability you lack.

Six questions that sort a national shortlist

  • Who buys the media, by name, and is it your account or theirs? The answer decides whether you keep your data and history at the end of the contract.
  • Who clears the claims, and what happens if a claim is challenged? You want a named function and a named process, not reassurance.
  • What is the holdout design and what does it cost in reach? A specific percentage and a specific set of markets.
  • Which markets are you proposing to hold back, and why those? The answer shows whether they understand your distribution or just your map.
  • Show us a national campaign that underdelivered and what the post analysis found. The quality of this answer is the main signal in the meeting.
  • How is the fee structured as spend scales? A flat percentage that does not step down as your budget grows is a fee that gets worse the better you do.

The fee models and buying structures to compare against, including what a national television buy looks like now that it is three different buys, are covered in the three TV buys that are now three different purchases.

The one national answer that is not national at all

A national campaign is bought as one thing and received as many. Nothing demonstrates that more sharply than the answers assistants give about your category. Ask ChatGPT, Gemini, Perplexity, Claude or Google's AI Overviews who to buy from in your category and the reply names specific companies, and those names change by city and by state even when the question does not. A brand that has just spent nationally to be considered everywhere can find that in a third of its new markets the recommended names are three regional competitors, assembled from local press, directories and review sites rather than from anything the campaign bought.

For a brand going national this is worth reading early, because it is the cheapest available map of where your name recognition actually is before the media lands, and it is the same geographic logic as the holdout design above. Ask the buying question market by market, record which companies get named and which sources each answer leaned on, and you have a before picture that the campaign can be judged against. On the published plans, Growth at 299 dollars a month watches 100 buyer questions across all five surfaces, and the larger plans exist for question sets wider than that. Where a rival beats us, for a brand at this scale specifically: our rendered pricing text carries no SSO, no SOC 2, no ISO and no DPA, and a national advertiser's security review will ask for at least two of those. Profound publishes "SSO/SAML + SOC 2 compliance" on its enterprise tier and tracks "Up to 9 Answer Engines" against our five, read on tryprofound.com/pricing on 21 October 2026. Questions brands ask before hiring a national agency

Do we have to leave our regional agency?

Often not. Keeping the creative relationship and adding a buying partner is a common and sensible first step, and it preserves the people who actually know your business. Revisit it once national spend is routine.

Is a holding group agency better than a large independent?

It is a trade. The group brings buying scale and measurement science, and brings the principal media question with it. The independent brings attention and clearer fees, and you need to ask who executes the buying. Neither is better in the abstract.

What is the minimum budget for national advertising to make sense?

There is no universal figure, and the real test is whether national media delivers your audience more cheaply than buying your priority markets individually. Ask two candidates to price both ways on the same audience and compare.

When can a national campaign be judged?

Long enough to clear your purchase cycle, and judged against held back markets rather than against last year. Agree the review date and the two numbers before launch, because afterwards everybody has a theory.

What is the most expensive mistake at this transition?

Launching everywhere at once with no held back markets. It removes the only reliable way to prove the campaign caused anything, and the cost of that shows up a year later as a budget nobody can defend.
