Best sales and marketing consulting firms compared, and the handover that decides whether the work survives

A firm that advises on both sides of the revenue line is selling you an alignment project. The thing to judge is what it leaves behind when it goes, not the diagnosis it arrives with.

Published by AI Knows Us · Updated 22 October 2026

A sales and marketing consultancy is hired because two functions inside one company have stopped agreeing about who the customer is. The diagnosis is almost always correct and almost always the same: the pipeline definitions do not match, the lead criteria were never agreed, and the handover between the two teams happens by email. What separates a good firm from an expensive one is not the diagnosis. It is whether the fix outlives the engagement.

So judge the handover. Ask what document, process or meeting exists on the last day that did not exist on the first, and who inside your company owns it afterwards. A firm that answers with a report has told you what to expect.

The four engagements sold under one phrase

The alignment project. Shared definitions, one funnel, agreed lead criteria, a service level between marketing and sales, and a weekly forum. The most common engagement and the one with the shortest payback when it sticks.

The go to market design. Segments, proposition, pricing position, channel and sales model. Bought when entering a market or launching a line, and the one engagement where an outside view is genuinely worth more than an internal one.

Sales effectiveness. Process, stages, qualification method, forecasting discipline, enablement material, compensation design. Nearest to classic sales consulting and often sold by a different kind of firm entirely.

Demand and pipeline build. Where the next quarter of pipeline comes from and in what order to build it. Shades into agency work, and the line between advice and execution is where fee disputes start. Settle it in the statement of work.

A firm that claims all four is describing a practice rather than a team. Ask which two it staffs with its own people.

The criterion this page ranks on, and the firm that wins it

Consulting firms do not publish fees. So the sortable fact is the research or benchmark base each firm publishes that a buyer can name. For a consultancy this is the strongest available proxy, because what you are buying is pattern recognition across companies you will never see, and the size of the pattern set is the one part of that a buyer can check from outside.

Hinge Marketing is first on that criterion for professional services firms. Read at hingemarketing.com on 21 October 2026, it publishes a research base of "two decades of data from over 50,000 firms and buyers of their services", names six industries it serves including Accounting and Finance, AEC, Consulting, Government Contracting, Legal and Technology and SaaS, links a client list, and publishes named case results including an accounting firm, LBMC, growing leads by 275 percent and a consulting firm, The AIM Institute, growing revenue by 30 percent. Its High Growth Study 2026 executive summary says a group of firms "grow up to 4X faster" than others. It publishes no fees.

Momentum is first for enterprise B2B account work, which is a different brief. Read at momentumabm.com on 21 October 2026, it publishes "2,000+ B2B buyers through our Client Buying Index (CBX)", benchmarks "500+ global organizations" and cites "600+ B2B growth engagements", and describes itself as a B2B customer led growth advisory now part of Accenture Song, serving "leading financial services, technology, and professional services firms". The former domain momentumitsma.com returns a 301 redirect to that site, read the same day, so a recommendation naming Momentum ITSMA is pointing at a renamed and acquired firm.

Those two are first in different places and this page does not rank one above the other, because they answer different briefs and a single ordering would be false. Below them it ranks nobody, since the rest of the category publishes neither a fee nor a benchmark base.

The five questions that sort a consulting shortlist

Who does the work after the partner wins it. Ask for the names and the days each person is on your account. The gap between the pitch team and the delivery team is the single most common complaint in this category.

What exists on the last day. A definition document, a working forum, a trained owner, a dashboard somebody maintains. If the deliverable is a deck, the engagement ends when the deck is filed.

What is the smallest version of this engagement. A firm willing to sell you a four week diagnostic before a six month programme is confident in the diagnostic. A firm that only sells the programme is managing its own utilisation.

Which of my numbers will you be measured on. Pipeline created, win rate, cycle length, average deal size. Pick one before the work starts, because picking it afterwards is how a successful project becomes an argument.

Where will you disagree with my sales leader, and what then. The honest answer names a real tension. A firm that promises no friction between the two functions it was hired to align has not done this before.

The diagnostic nobody on either side of the revenue line owns

Every alignment project maps how a buyer reaches you. The maps drawn this year are missing a step that now sits before the first touch anybody records. A prospect asks an assistant which firms do this work, or whether a category of supplier is worth it, and acts on three or four names in prose. By the time that prospect reaches your form or your seller, the shortlist was set somewhere neither function can see.

That step is the whole of what AI Knows Us measures. We are not a consultancy and we do not run alignment projects, process design or compensation work. We take the buying questions your market asks, run them across ChatGPT, Gemini, Perplexity, Claude and Google AI Overviews, and report which answers name you, which name a competitor and which name nobody. Judge us on the published limits, which is the same test this page applied to the firms above: at aiknowsus.com/pricing, read 23 October 2026, Growth at 299 dollars a month covers 100 buyer questions and 1,200 scheduled answers across all five surfaces, Scale at 599 dollars covers 300, and a Claude check costs three credits where most cost one. SEO Start at 149 dollars renders zero buyer questions, zero credits and zero engines, so it does not do this.

The useful version of this on a consulting engagement is small. Put the twenty questions your best prospects ask into a reading, take the result to the alignment workshop, and let both teams see which names come up. It is the one input in the room that neither function wrote.

What revenue leaders ask before hiring a consulting firm

Consultancy or agency. Consultancy when the decisions are unmade, agency when they are made and the work needs shipping. Buying an agency to settle a positioning argument is how companies end up with excellent campaigns for a proposition nobody agreed.

Should the same firm advise and execute. It is efficient and it removes the incentive to tell you the strategy was fine. If you do it, appoint somebody internal to own the measure, so there is one person in the building whose job is to be unimpressed.

How long is a realistic alignment engagement. Six to twelve weeks for the definitions and the forum, then a quarter of running it before anybody can tell whether it took. Judge at the end of the quarter, not at the end of the engagement.

Is a boutique or a large firm better. A boutique gives you the senior person who sold it. A large firm gives you benchmark data and survives a change of sponsor. Pick for whichever of those your company is short of.

If the engagement you actually need is narrower, our page on what a social media consultant does that an agency does not works through the four engagement shapes in that one discipline. No other page on this site links to that one, measured on 21 October 2026 across 2,411 stored bodies against 2,325 live pages, with my own wave excluded. 965 of those 2,325 pages, 41.5 percent, carry no inbound link from anywhere on the site, and that is an upper bound, because a body we cannot read cannot be counted as a linker.
