Shopee, Lazada and Carousell against Google for a Singapore business, and the one answer channel none of them reach
Which of the four to buy into depends on what you sell, and a 64 reading measurement found all three marketplaces absent from a place that matters.

The choice is not Google against the marketplaces. It is whether you are selling a product with a price a buyer can compare in three seconds, or a service that has to be explained before anyone will pay for it. Products belong on Shopee and Lazada, where the buyer is already holding a payment method. Services and considered purchases belong in search, where the buyer is still working out what they need. Carousell sits across both and behaves like neither.
What is new, and what this page measures, is a third place where all three marketplaces are simply not present at all.
Which channel suits which sale
| What you sell | Where it belongs first | Why |
|---|---|---|
| A physical product under about S$150 with close substitutes | Shopee and Lazada | The buyer compares on price and delivery, both of which the platform already shows |
| A physical product with a brand story or a long consideration | Your own site, supported by search | The marketplace strips the story and leaves the price |
| A used, bulky or locally collected item | Carousell | Chat based negotiation and local pickup are native to it |
| Any service to a business | Search, and your own pages | There is no marketplace listing for a scope that has to be written |
| A service to a consumer with a fixed price | Both, and measure which converts | Carousell Services carries this and search still captures the research |
The cost that decides it more often than the channel
On a marketplace you rent the demand and pay a commission on every sale, which means your margin is set by somebody else and can be changed without your agreement. On search you buy the click and own the relationship, which means the acquisition cost is yours to improve and the margin is yours to keep. For a Singapore business with a repeat purchase, the arithmetic usually favours owning the customer by the third order. For a one off low value product it usually does not.
So the real decision is a lifetime value question dressed up as a channel question. Work out what a customer is worth over a year. If it is more than three times the first order, build the owned channel. If it is roughly the first order, rent the demand and stop agonising.
The channel all three marketplaces are absent from
On 22 October 2026 we ran a blind AI visibility audit for Singapore across ChatGPT and Gemini. 33 batches of buying questions, with Singapore written into the text of each one because the search interface we use accepts country, language and location parameters and ignores every one of them. The snapshot taken that evening holds 64 blind readings, 32 per engine, returning 757 distinct hosts between them.
Shopee, Lazada and Carousell appear in none of those 757 hosts. Not once, on either engine, in any of the 64 readings. The same check across the Australian set of 1,010 hosts found no appearance for that market's equivalent platforms either.
Be precise about what that does and does not mean. The questions in this run were marketing and supplier buying questions, so a product search would reasonably return a marketplace and was not asked. What it establishes is narrower and still useful: when a Singapore buyer asks an assistant a commercial question about who to buy from, the assistant does not reach for the marketplaces. It reaches for small Singapore sites, with marketingagency.sg in 19 readings, mediaplus.com.sg in 13 and digitalmarket.sg in 12, and for the Singapore government, with 39 distinct government hosts appearing 90 times across 19 of the 64 readings.
The three platform costs a Singapore seller should write down before choosing
- The commission, stated as a share of your gross margin rather than of the sale price. A 6 per cent platform fee on a 20 per cent margin product is 30 per cent of the money you were going to keep, and that is the number that decides whether the channel is viable.
- The promotional participation you cannot really decline. Platform campaigns, free shipping thresholds and voucher programmes are presented as optional and behave as mandatory, because opting out moves your listing down. Budget for them as a fixed cost.
- The cost of not owning the customer record. You cannot email a marketplace buyer, so every repeat sale has to be bought again. For a product with genuine repeat demand that single line is usually the whole argument for building the owned channel in parallel.
Write those three numbers down before the channel argument, because they settle it more often than any traffic estimate does. A seller who knows its own repeat rate and its own margin can answer the marketplace question in an afternoon.
What that means for a marketplace seller specifically
If your entire presence is a Shopee storefront, you are invisible to the fastest growing way a buyer researches a purchase, and you cannot fix it inside the marketplace because the marketplace page is not the thing being read. The fix is a page you own that says what you sell, who it is for and what it costs, specific enough that a machine can quote a sentence from it. That page also happens to be the asset that survives a commission change.
Our guide to what AI assistants actually cite across 597 readings is the wider version of this finding. The headline from it is that 85.6 per cent of all citations recorded went to vendor or agency own sites, which is the strongest argument available for owning a page rather than renting a listing.
Questions about marketplaces and search for a Singapore seller
Should a new product business start on a marketplace
Usually yes, for the first ninety days, because it answers the only question that matters at that stage, which is whether anybody wants the thing at that price. Build the owned channel with the revenue it produces.
Does a Shopee or Lazada listing help my own site rank
Treat them as separate systems. The listing earns sales inside the platform. It does not build the pages, the reviews on your own property or the publishing record that search and assistants read.
Is Carousell worth it for a service business
For consumer services with a fixed price and a local radius, it earns a trial. For business services with a written scope, there is nothing for a listing to say, and search is the channel.
How much of my marketing budget should sit on marketplace ads
As much as the margin tolerates and no more, because marketplace ad spend buys sales and builds nothing you keep. Cap it, and move the surplus into the pages you own.
What is the one thing to do if I sell only through marketplaces today
Publish the pages that describe your products and your business on a domain you control, then take a dated reading of what assistants say when somebody asks for your category in Singapore. Our page on how to check whether your business appears in an AI answer, repeatably sets out a method you can run yourself.
The absence worth acting on
Three of the biggest commerce platforms in this region reached none of 757 hosts across 64 Singapore readings on 22 October 2026, and in 26 of those 64 readings no business of any kind was named. A Singapore seller reading that has two separate pieces of news. The platform you depend on is not in the answer, and in a large minority of those answers nobody is. AI Knows Us exists to tell you which of your own buyers' questions fall into that second group, across ChatGPT, Gemini, Perplexity, Claude and Google AI Overviews, and the first reading costs nothing. For a marketplace seller it is the shortest route to finding out whether the owned channel is urgent or merely sensible.
