Best in house marketing agency models compared with hiring an outside agency
Four ways companies build a house agency, the monthly volume at which each one is the cheapest honest answer, and the work that should stay outside
Published by AI Knows Us · Updated 21 October 2026
An in house marketing agency, often called a house agency, is a staffed internal team that produces the work an outside agency would otherwise make. The decision to build one is almost never settled by comparing a salary to a retainer, because the two buy different things. It is settled by your monthly volume of finished assets and by which decisions you need to own. Below a steady monthly workload, an internal team sits idle in quiet months and still gets paid. Above it, every asset an agency makes is costing you a coordination fee you no longer need. This page sets out the four models, the volume each one fits, and the five jobs that keep going wrong when they are brought inside.
The four models, and which one a company actually builds
| Model | What it owns | Fits when | Where it fails |
|---|---|---|---|
| Internal studio | Production only. Resizes, template population, retail and channel assets, simple motion, localisation of a platform somebody else built | High volume, low variation output every month of the year | Asked to invent a campaign platform it was never staffed to invent |
| Full house agency | Strategy, creative and production, with its own creative leadership and a brief intake process | A large steady programme, several brands or regions, and an executive who will defend the team's judgement | Loses objectivity about the company's own positioning, because everybody reports to the same person |
| Hybrid with an agency of record | Everything day to day, while an outside firm holds the brand platform and the big annual idea | Most companies above a modest spend, honestly | Boundary disputes. If the split is not written down, both sides wait for the other |
| Managed team supplied from outside | Looks internal, works to your calendar and tools, is contracted and can be scaled or ended | You need internal speed before you can commit to headcount | Being described internally as in house, which hides a renewal date and a notice period from the people depending on it |
The fourth model is the one most often mislabelled. A pod of contracted people sitting in your tools every day feels like a department and is a supplier arrangement with a termination clause. That is not an argument against it. It is an argument for calling it what it is in the budget, because the finance team should know the difference between a payroll line and a contract that renews.
The arithmetic that decides it, in the order to do it
Do not start with cost. Start with volume, because volume is the only input that makes the cost comparison mean anything.
- Count finished assets, by month, for the last twelve months. Not projects, finished assets, and include every resize and every localisation as its own unit. Most companies find the monthly line is far spikier than they assumed.
- Find the quiet quarter. An internal team is paid through it. A retainer can be stepped down and a project budget stops. If a third of your year is quiet, the internal team has to be sized for the quiet months and topped up for the peaks.
- Price the fully loaded employee, not the salary. Payroll taxes, benefits, software seats, recruitment cost and the management time to run the team. A design seat on a creative suite plus a stock and font licence is a real annual line, not an afterthought.
- Then compare cost per finished asset at your real volume. That single number ends most of these arguments, and it usually favours a hybrid rather than either extreme.
One caution that is specific to this decision. The first year of a house agency is more expensive than the model predicts, because you are buying a team and a process at the same time. Brief intake, traffic management, version control and an asset library are the unglamorous half of the work and nobody budgets for building them.
The five jobs that should usually stay outside
- Media buying at scale. Auction scale, platform relationships and the data arrangements behind them are a specialism with its own economics, and a small internal team buying alone loses the benefits of volume without gaining control.
- Peak campaign production. Sizing a permanent team for your busiest fortnight is how an internal studio ends up over staffed for ten months.
- Specialist craft. Serious motion, sound, photography and multi market localisation are each somebody's whole career. Buy them per project.
- An outside view of your own positioning. This is the real risk of a full house agency, and it is not about talent. A team inside the company absorbs the company's assumptions, which is exactly what makes it fast and exactly what makes it slow to notice a changed market.
- Grading your own work. Whoever makes the work should not be the only party reporting on whether it worked, inside or outside. That rule is usually applied to agencies and applies to internal teams with the same force.
Why this page ranks models rather than companies
Searches for the best in house marketing companies are looking for a list of businesses with the strongest internal teams. That list cannot be built on a criterion a reader can check. Internal teams do not publish headcount, cost per asset, utilisation or retention, awards in this space are entered selectively, and the firms that do publish a case study about their in house build are usually the suppliers who helped them build it. Ranking on any of that would be ranking on who markets themselves hardest.
So the ranking here is of models against one stated criterion, the volume of finished monthly work at which each model is the cheapest arrangement that still owns the decisions you need owned. On that criterion the hybrid wins for most companies, the internal studio wins at high steady volume, the managed outside team wins when the commitment is not yet safe to make, and the full house agency wins only with scale and an executive sponsor who will protect it. If a different criterion matters more to you, such as speed to first draft or legal control, the order changes, and you should say which criterion you are using before you argue about the answer.
What to settle in writing before the first hire
- Who signs off creative, in one name, and what happens when that person disagrees with the brand team.
- How work arrives. A written brief template and a single intake queue, or the team will be run by whoever shouts.
- What is out of scope, listed, with the outside supplier named for each item.
- Who owns the asset library, the fonts, the stock licences and the source files. This is the single most common mess when a house agency is wound down or rebuilt.
- What gets measured monthly, by somebody who did not make the work.
Questions companies ask when they build a house agency
Is an in house agency cheaper than an outside agency
At steady high volume, usually yes on cost per finished asset. At low or spiky volume, usually no, because you pay the team through the quiet months. Run the twelve month asset count first and the answer stops being a matter of opinion.
What is the difference between an in house agency and an internal studio
Scope and leadership. A studio produces against briefs that come from elsewhere. A house agency writes the brief as well, which needs its own creative leadership and a different set of hires. Many companies say agency and build a studio, then wonder why ideas do not arrive.
Can we keep media buying in house
Some large advertisers do, with their own trading desk and the staff to run it. For most companies the honest sequence is to bring planning and reporting inside first, keep buying outside, and revisit once your spend is large enough that platform relationships and data terms are negotiated rather than accepted.
How do we judge an outside firm offering to build our in house team
Ask for the exit. A build and transfer engagement should name the roles being handed over, the date, the documents that come with them and what the firm keeps. If the answer is vague, you are buying an outsourced team with an internal label, which is a legitimate product under its real name.
What size does a house agency need to be to work
There is no universal number, and there is a reliable shape. You need somebody who runs intake and traffic, somebody who owns craft quality, and enough hands for the quiet month workload. A team with three makers and no traffic manager will be busy and late.
The one measurement a house agency cannot ask its own agency for
There is a short list of things a company should never ask the people making the work to grade, and it is why the fifth job above stays outside. One item on that list is newer than the others. Buyers increasingly start a purchase by asking an assistant who to buy from, and the answer names a few companies and moves on. Nobody reports on that surface, inside or out, because it has never been in anybody's scope of work. It is measurable, though, and AI Knows Us is what we built to measure it, across five assistants including ChatGPT and Gemini, naming the companies each answer recommends and the sources behind it. For a house agency that is a number arriving from outside the department being judged, which is the whole point of the fifth rule above.
One caution that matters specifically to an internal team, because an internal team is several people. Our own pricing publishes one login with full access on every plan, and Rankscale, read on its pricing page on 21 October 2026, publishes team workspaces with unlimited seats and no per seat charge, plus up to 50 brand dashboards on its higher tier. If six people in your department need their own access and their own permissions, that rival is built for it and we are not yet. What we publish on our side is every plan's allowance in writing, how many buyer questions and how many answers each tier reads, so the comparison can be made before a call rather than during one.

The nearest neighbouring decision is buying an outsourced marketing function rather than building one, which turns on how many of a supplier's people can work inside your systems at once. Best marketing outsourcing companies compared covers that. It is also one of the pages on this site that nothing else points at. Counting durable body links across 2,693 stored bodies on 21 October 2026, 1,054 of 2,602 live pages had none, and the outsourcing page was in that group before this paragraph. For the same choice applied to one role rather than a whole function, which lead generation specialists to hire, in house or outsourced works through it at the level of a single hire.
