Marketing consultant: the rates, the four things people buy, and what to purchase first

Hourly, daily, retained and fractional rates for the US market, the one engagement worth buying before any other, and the arithmetic that says whether a consultant or your own hire is cheaper.

A marketing consultant sells judgement: what to do next, in what order, and what to stop. In the US that judgement is priced four ways. Hourly sits at roughly 100 to 400 dollars depending on seniority and city, a day rate at 800 to 3,000, a standing monthly advisory retainer at 2,000 to 10,000, and a fractional marketing lead giving you one or two days a week at 5,000 to 15,000 a month. A fixed fee diagnostic, which is the right first purchase from somebody you have not worked with, runs 3,500 to 20,000. Nobody surveyed anybody for those numbers; they are our estimate of the American market. Where a given consultant sits inside them is decided almost entirely by whether they have personally run the thing they are advising you on.

The four things people actually buy under this title

PurchaseWhat arrivesTypical fee
DiagnosticA findings document: where demand is, what is leaking, what to fix first, with effort estimates3,500 to 20,000 dollars, fixed
PlanA twelve month channel plan, budget split, targets and the hiring or vendor list behind it5,000 to 25,000 dollars, fixed
Fractional leadSomebody who owns the marketing function part time and manages your freelancers and agencies5,000 to 15,000 dollars a month
Channel specialistHands on help in one discipline: paid media, email, content, lifecycle, brand150 to 300 dollars an hour, or 2,000 to 8,000 a month

Buying the wrong one of these four is the usual cause of a disappointing engagement. A company that already knows what to do and cannot get it done does not need a plan, it needs hands. A company with three people busily executing in different directions does not need more hands.

Buy the diagnostic first, and here is what it should contain

A fixed fee diagnostic is a real test of a consultant at a known cost, and it is far cheaper than discovering the mismatch in month four of a retainer. What you should receive:

  • Where your demand actually is, with the search and category volumes to support it, rather than an assumption about your market.
  • A ranked list of problems with the reason each one sits above the next, and a rough effort estimate against each.
  • The leak analysis: enquiry to qualified lead to customer, with the stage that is costing you the most money named.
  • Your current spend mapped against where it produces revenue, including the channels worth stopping.
  • A measurement setup with the baseline recorded on the day work started, so there is something to judge against later.
  • The first five things to do, with an owner and a date against each one.

A findings document with no effort estimates is half a deliverable, because a list of good ideas you cannot resource is not a plan.

Consultant, agency, freelancer, or your own hire

Run the arithmetic before the interviews. A competent marketing manager in a mid sized US market costs roughly 75,000 to 120,000 dollars in salary, and 20 to 30 percent on top in payroll taxes, benefits and software, so call it 95,000 to 155,000 a year of committed cost. A fractional lead at 8,000 a month is 96,000 a year with no notice period, no recruitment cost and considerably more seniority per hour. The hire wins when the work is continuous, operational and needs somebody in your meetings every day. The consultant wins when you need decisions more than throughput, when the role is new and you do not yet know what to hire for, or when the senior person you need would not take the job full time. An agency wins when you need production volume across several disciplines. A freelancer wins when one specific job is the bottleneck.

The checks that take one afternoon

  • Ask what they noticed about your business before the call. A real answer names something specific they found on your site, in your pricing or in your category.
  • Ask who does the work. In consultancies, the person who sells is often not the person who delivers, which is workable when it is disclosed and priced accordingly.
  • Ask for a client that did not go well and what they changed afterwards. You learn more from that two minutes than from an hour of credentials.
  • Look at how they market themselves. A marketing consultant with no visible evidence of their own thinking is selling you a skill they are not using.
  • Ask what they need from you, and what happens if you cannot provide it. Most failed engagements fail on the client side, and a good consultant says so at the start.

Regulated categories change the brief before they change the budget

If you are in healthcare, law or financial services, sector knowledge stops being a nice extra. A healthcare marketer cannot use patient stories, photographs or review responses that reveal treatment without a written authorization under the federal privacy rule administered by HHS, and tracking technology on patient facing pages has drawn specific regulator attention. A law firm works inside its own state bar's advertising rules, which differ by state on testimonials, result claims and how specialisation may be described. Across every category, the Federal Trade Commission's guidance on endorsements requires a material connection between a business and a reviewer or an influencer to be disclosed plainly, and its rule on consumer reviews prohibits buying or fabricating them. Ask a shortlisted consultant to walk you through the compliance step in a campaign they have run. Hesitation here is informative.

Terms worth settling in a short engagement

Short engagements are where paperwork gets skipped and then matters. Name the deliverables rather than the activities, so the fee buys a document or a decision and not a number of calls. Agree that research files, models and anything built for you is deliverable in a format you keep. Hold your own accounts in your own name with the consultant added as a user. Set a fixed review point, usually thirty or ninety days, where either side can stop without an argument. And where the consultant will recommend vendors, ask in writing whether they take any referral fee, because the answer is sometimes yes and that is only a problem undisclosed.

When no consultant is the right answer

If your budget is under roughly 2,000 dollars a month in total, spend it on doing one channel properly rather than on advice about five. If the business already has a clear plan and a competent team, more senior opinions will slow it down. If the real problem is the product, the pricing or the sales follow up, a marketing consultant will diagnose it and then be unable to fix it, which is an expensive way to learn something you suspected. Our walk through of published agency and consultancy fees is worth reading beside these bands, and the growth consultant version of the role covers the funnel specialist end of it.

What companies ask before they retain a marketing consultant

How many hours a month is a sensible first commitment?

Eight to sixteen hours a month is enough for a standing advisory relationship once a plan exists: a working session, a review of the numbers, and availability between the two. Below about six hours the consultant never gets far enough into your business to say anything specific. Above thirty, you are buying a fractional lead and should price it that way.

Should a marketing consultant be local to us?

It matters when the work is local demand, where somebody who knows your metro, its competitive set and its seasonality has a real advantage, and when the decision makers are the kind who commit in a room rather than on a call. For national, ecommerce or software businesses, choose on category experience and the quality of the thinking in the proposal instead.

What does a consultant need before the first working session?

Read only access to analytics, Search Console and your ad accounts, last year's spend by channel, your margin by product line, the close rate and average value of a customer, and a frank account of what your team can execute. Send it ahead and the first session starts on your actual problem instead of on discovery.

How do we judge the work when revenue moves slowly?

Judge the leading indicators you control: the decisions made and shipped against the plan, cost per qualified lead by channel, the share of enquiries that convert, and the pipeline value created each month. Agree which three of those are reviewed before the engagement starts, and record the starting number for each.

What an assistant says when a founder asks who to bring in

Founders short of a referral increasingly ask ChatGPT, Claude or Perplexity for the kind of marketing help they need, and sometimes for names. The answer is built from the places that write about practitioners: podcast appearances, trade publications, community posts, directories and conference listings, which is a very different footprint from a well ranked website. A consultant with a decade of excellent private work and no public trail is simply not in that answer. The same question gets asked about your own company by people deciding who to buy from, and the honest way to find out what is said is to ask it. AI Knows Us runs those questions across the assistants and reports which sources each answer drew on, so the gap stops being a guess and becomes a short list of places to be present.
