Train your own American team on AI search or buy it in, costed both ways
The two routes side by side on cost, time and what you keep afterwards, plus the hybrid most American companies should actually choose.
Published by AI Knows Us · Updated 22 October 2026
For most American companies the right answer is a hybrid, and the split is specific rather than vague. Buy the reading, train the publishing. The reading is a measurement problem with a tool answer, it needs no internal expertise to produce, and building it internally means rebuilding something that already exists. The publishing is where the judgement lives, it depends entirely on knowing your own buyers, and it is the capability you want to still own in two years. So the costed answer is a tool subscription plus a quarter of one existing person's time, not an agency retainer and not a new hire.
The three routes, costed on the same basis
| Train internally | Buy a service | Hybrid | |
|---|---|---|---|
| What you pay for | A tool, plus the time of somebody you already employ | A monthly retainer covering reading and publishing | A tool, plus part of one existing person's time |
| Time to first reading | Days, once the tool is live | Weeks, after onboarding | Days |
| Time to competence | One quarter for a person with measurement judgement | Immediate, and it leaves when the contract does | One quarter, with the measurement arriving immediately |
| What you keep | Everything | The published pages, and none of the capability | The capability and the pages |
| Main risk | The person has no time, so nothing happens | You cannot audit the number you are reported | Needs an owner with real hours protected |
| Best when | You have somebody with measurement judgement and spare capacity | You need volume published fast and have no internal capacity | Almost always |
What the training actually consists of
This is shorter than most people expect, which is the main argument for the internal route. There are five things to learn and a competent marketer absorbs them in a quarter alongside other work.
- How to ask. The market has to be named inside the text of the question, because data providers in this category accept gl, hl and location parameters and ignore all of them. A question that does not say the United States is not an American reading.
- How to score. Three buckets per reading. Named you, named a rival, named nobody. With a denominator and a date, and the engines reported separately rather than averaged.
- How to read a citation list. Which hosts recur, which are reachable, and which are infrastructure rather than sources.
- What shape gets quoted. A figure with a denominator, a date, a method, and a price or specification that can be checked.
- What to do with an empty answer. A reading that named nobody is the cheapest opening available, and working those first is the whole order of operations.
The evidence that sets the curriculum
On 22 October 2026 we put a 198 question American buyer bank in 33 batches to the ChatGPT and Gemini product surfaces through a data provider, with the United States stated inside each question. Batch 33 names us in the question and measures a ceiling, so it is excluded from every figure.
- 64 blind American readings, 32 ChatGPT and 30 Gemini.
- 2,866 citation URLs across 1,143 distinct hosts.
- Named us 0 times. Named a rival in 24 readings. Named nobody in 38.
- 48 supplier namings, all software. Semrush 14, HubSpot 12, Ahrefs 9, BrightLocal 5, Peec 3, Profound 2, SE Ranking 2, Otterly 2, Scrunch 1, Surfer 2, Conductor 1.
- ChatGPT ran a live search on 32 of 32 American readings. Gemini on 15 of 30.
- Top hosts, developers.google.com 17, support.google.com 15, searchengineland.com 13, blog.google 11, clutch.co 11, semrush.com 10, ftc.gov 9, blog.hubspot.com 9. The entry ccn.web.tr at 8 is the provider's own fetch infrastructure and is excluded from source analysis.
Notice how little of that requires specialist expertise to produce and how much of it requires knowing your own buyers to act on. That asymmetry is the entire argument for the hybrid.
The arithmetic that sizes the tool half
Do this before you look at any plan, because vendors meter differently and two honest quotes for identical work can differ by an order of magnitude. Tracked buyer questions, times engines read, times refresh frequency, times markets or metros. Forty questions on five engines read weekly is 800 recorded answers a month for one market. The same forty questions across four metros is 160 tracked questions and 3,200 recorded answers. Take your own number into the pricing conversation and ask what the meter is: a tracked question, an engine, a recorded answer or a domain. Then recompute. Ask about the fourth metro rather than the first, because the per location line is where these bills grow.
Who to give it to internally
- Somebody with measurement judgement, because the work is reading a result and deciding, not operating software.
- Somebody with standing to get a price or a specification published, because that is usually an internal negotiation.
- Protected hours, written into their objectives. Unprotected, this becomes the thing that slips every month.
- A quarterly report with a denominator, presented to whoever owns the budget, so the work survives a reorganisation.
If what you are really deciding is whether a firm or a tool should hold the reading, the line item test that separates them is in the five questions that separate a real one from a repackaged SEO retainer. If the person taking this on sits in house on search or content, the tooling comparison written for exactly that role is in ranked on whether it names the source.
Questions American companies ask about training or buying this
How long does training somebody actually take?
About a quarter for somebody who already reads measurements and changes plans. The five items above are the whole syllabus, and the constraint is protected hours rather than difficulty.
Is an agency faster?
For publishing volume, yes. For the reading, no, because the reading is a tool output either way and an agency adds an onboarding delay in front of it.
What if we have nobody to train?
Then buy the service and insist on the raw answer text and a stated denominator as contractual deliverables, so you can audit the figure you are given.
Which half should we never outsource?
Deciding what to publish, because it depends on knowing your buyers and it is the capability worth owning. The reading is a measurement and it travels.
How do we know the training worked?
The person produces a reading with a denominator and a date, names the hosts worth targeting, and changes the publishing plan because of it. That output is the test.
The reading half, bought, so the training half has something to work on
The hybrid only works if the measurement arrives on day one, because a person learning this needs real readings rather than a course. AI Knows Us reads ChatGPT, Gemini, Perplexity, Claude and Google AI Overviews for the buying questions in a category, reports each engine separately with its denominator, and keeps the raw answer text, which is what makes the internal half teachable. In the United States that is the Growth plan at 299 dollars a month with 100 buyer questions watched and 1,600 credits, the cheapest tier that reads all five engines, read on aiknowsus.com/pricing and aiknowsus.com/llms.txt on 22 October 2026. SEO Start at 149 dollars for the United States and the United Kingdom reads zero engines, so it would give a trainee nothing to read.
