Why your competitor is recommended by AI and you are not
Usually it is not the product. It is that more of the pages the assistant reads name them.

Your competitor is named because the pages the assistant reads for that question name them, describe them in one clear line, and were easy to read. It is rarely a judgement that their product is better. An assistant has no way to test either product. It reports what its sources say.
What is actually happening underneath
When you look at enough answers, the same five reasons come up.
They are on the sources, and you are not. Category directories, review sites, "best tools for X" articles, forum threads. These pages exist to answer exactly the question your buyer typed, so the assistant reaches for them first. If your competitor is on six of them and you are on none, the outcome was decided before your site was considered.
Their pages answer the question, yours describe the company. A page titled with the buyer's question and answering it in the first paragraph is quotable. A services page is not.
They state facts, you state qualities. Coverage as a count. Pricing with a date. A named integration. These give the assistant a sentence to write. Adjectives do not.
They use the buyer's words. If your site calls it a unified compliance workspace and the buyer types GST return filing software, you are not in the same vocabulary as the question.
They have been written about for longer. This one is real and you cannot fix it this quarter. An older company has more independent mentions behind it, so it is available even in answers where no search happened. It is not the whole of the gap, and the live path is where you can compete now.
How to find out which reason applies to you
These five reasons have different fixes, and guessing which one you have is how quarters get wasted. The diagnosis is mechanical. Run one question blind on two assistants and answer four questions about the result in order.
Did the answer carry citations? If yes, you are looking at the live path and the cited pages are your map. If no, the answer came from what the model holds, and the gap is the slow one.
Are you on the cited pages at all? Open each one and search for your name. Absence here is reason one, and it is the most common and the most fixable.
If you are on them, what do they say about you? A blank description, a wrong category or a three year old price is reason three wearing a disguise. You are present and unusable.
Read the sentence the assistant wrote about your competitor. Then try to write the equivalent sentence about yourself from your own website only. If you cannot, nobody else can either, and that is reason two.
A worked example
On 17 September 2026 we audited how Claude answered buying questions in the category of clawlaw.in, our sister company. On the question about finding every case filed against a company, two enterprise vendors were placed above it.
The reason was not the product. Both of those vendors publish explicit lists of the courts and tribunals they cover. The assistant noted that its ordering reflected price transparency and source authority rather than product quality, which is close to an admission that it was ranking what it could check.
That is reason three from the list above, observed rather than guessed. The gap was not features. One side had published a checkable coverage list and a checkable price. The other had not, and so had nothing for the assistant to stand behind.
The work that follows is narrow and cheap. Publish the same kinds of fact your competitor publishes: what you cover, written as a list rather than as a claim; what you charge, with the date it was last reviewed; and who you are not for. None of that is a campaign, and all of it is what is actually being compared.
What it means for a business
This is fixable work, and most of it is not on your website. It is presence on other people's pages, plus a small number of pages on yours that answer real questions plainly.
It also means you should stop reading a single answer as a verdict. One answer where a competitor beats you is one draw from a noisy process. Ten answers where the same competitor appears on the same eight pages is a diagnosis you can act on.
Nobody can promise you a position in an AI answer, and anyone who does is selling something they do not control. What you can change is whether you are a candidate.
What this cannot fix
Three gaps do not close with this work, and it is cheaper to accept them than to spend a quarter on them.
A category you are not in. If the question asks for a free tool and your cheapest plan is an annual contract, being left out is correct. Chasing that question wastes the budget that should go to the questions you can win.
Age itself. You cannot manufacture ten years of independent coverage. You can add independent mentions from now on, and they accumulate.
A competitor's genuinely better fit. Sometimes the assistant is right. If your competitor really is the standard choice for exactly that buyer, the honest move is to compete on the segments where you are the better fit and to be very specific about them.
One more limit on the method itself. You are inferring behaviour from outside. The retrieval logic is not published, so treat the diagnosis as a working theory that the next reading can correct.
Common questions
My product is better. Why does that not count?
Because no assistant has tested either product. Quality reaches the answer only through what somebody wrote down. A better product with no independent write ups is invisible to this process, which feels unfair and is still the situation.
Should I write a page comparing myself to my competitor?
It can work, and it is rarely the first thing. A comparison page of your own is a vendor page, so it is treated as one. It earns its place when the buyer's question is literally "alternatives to X", where your page can be the direct answer. Be accurate about the competitor, because a page that reads as advocacy gets discounted.
Can I get a competitor removed from an answer?
No, and you should not try. What you can do is get facts about yourself corrected where they are wrong. There is no complaint route that edits somebody else out of a recommendation.
They are on review sites and we have no reviews. Where do I start?
Start with the profile, not the reviews. Claim it, put yourself in the right category, fill every field, and use the same one line description you use everywhere else. An empty profile with five reviews is weaker than a complete profile with one.
How long before the gap narrows?
In our own runs across four companies, the first citation of a newly published page came between 9 and 16 days after publishing. Those are the founder's own runs, done by hand, so read them as our experience rather than a benchmark. The presence work on other people's pages can show up sooner, because those pages are already indexed.
Does it help to be mentioned in a paid article?
It can add a source, and it is weaker than it looks. Paid coverage tends to read like paid coverage, and a single sponsored mention does not create the agreement across sources that actually moves answers. Spread the same effort across more independent places.
What to do first
- Pick five questions where your competitor gets named and you do not.
- Ask each one blind, on two assistants, and copy out every URL that was cited.
- Sort those URLs into three piles: pages you can get listed on, pages you could pitch to with real facts, and pages you can only answer by publishing something better.
- Start with the first pile. Claiming a directory profile takes an afternoon and adds a source.
- Correct anything stale about you on pages where you already appear, before adding new ones.
Then read what the assistant says about your competitor, sentence by sentence. That sentence came from somewhere. It is a fair description of the position you have to argue against, and it is more useful than any guess about why you lost.
